SmartBluefield Method

A consulting method for SAP S/4HANA transformations that combines selective migration discipline (Bluefield), process-driven governance, and end-to-end AI acceleration through ButterflyOS into a workable approach. SAP Activate provides the phase framework — the method supplies the decision rules Activate leaves open.

3 years
Target corridor for a system landscape grown over 30+ years
35 Bn
Records migratable in a single cutover weekend
>50%
System lean-down as a target size
0
Production outages as the claim at go-live
These magnitudes are not a promise, but a documented target corridor: consistent Bluefield discipline plus end-to-end AI acceleration make them attainable for comparably complex SAP landscapes.
01 — Starting point

Why a third option between Brownfield and Greenfield

Most S/4HANA programs fail not on technology, but on the scoping decision: Brownfield carries decades of customizing forward without reflection; Greenfield discards valuable differentiation carelessly. Practice shows that the third path — Selective Data Transition — works when two things come together: the discipline to assess every adaptation individually, and enough speed to do that economically across hundreds of thousands of objects. That is where Butterfly OS comes in — as an intent layer and accelerator for SAP partners and customer teams.

02 — Principles

Six principles that carry the method

01

Bluefield discipline instead of all-or-nothing

Every adaptation is classified individually as value-differentiating or as cuttable legacy — not decided in bulk for the whole landscape. Reference corridor: ~70% keep, ~30% deliberately cut.

02

Processes before modules

The project follows end-to-end process chains (e.g. Procure-to-Pay) instead of SAP module silos. Process owners, solution architects, and domain experts decide together within their process stream.

03

Ownership down to expert level

Scope, approach, and delivery decisions are made at team level. Escalation upward is the exception, not the rule — that keeps board-level decisions to a minimum.

04

Date fixed, scope variable

The cutover weekend is fixed from day one and is non-negotiable. When goals conflict, content is adjusted or risks are accepted consciously — never the date.

05

Evidence before big bang

Go-live is released only when quantified test thresholds (coverage, defect-fix rate) are demonstrably met across multiple full test cycles — verified by an independent instance.

06

Intelligence as accelerator, not replacement

ButterflyOS — with REI (Requirements Engineering Intelligence) and Transformation Studio — replaces neither the process owner, nor SAP Activate, nor the consulting team. It shortens the time from Z-program/free-text intent to a robust scope, benefit, and license decision so people can decide faster and better.

04 — In detail

Phases, evidence, and AI acceleration

Per phase: the classic Activate activity, what has proven itself in practice, how ButterflyOS accelerates it, and the gate that decides the move into the next phase.

PHASE 0 · DISCOVER

Diagnose & Foundation

Activity
Establish technical readiness, make legacy debt visible, form a first target-state hypothesis.
Practice evidence
In complex ECC landscapes: Finance/Controlling standardization years before cutover; HANA database migration still under the legacy ECC system; clean-up of Solution Manager, BI/BW, APO, GTS, MDG; process mining for early identification of clean-up targets.
ButterflyOS
ButterflyOS generates user journeys per line of business, distills business intents/requirements from existing Z-programs, and maps them against the target architecture. Result: a first scope-item catalog plus robust statements on which Z-programs are still needed. Transformation Studio then develops the transformation program iteratively, evidence-based.
Gate
Scope-item catalog v0 identified, statements on critical Z-programs made, first transformation-program hypothesis in Transformation Studio.
PHASE 1 · PREPARE

Kickoff with substance

Activity
Bring business and IT core team together; align project approach and design jointly.
Practice evidence
Multi-day kickoff with roughly 100 core people; the shared working spirit carries the program across a multi-year runtime.
ButterflyOS
User journeys from discovery become the shared language in the kickoff: the core team builds a common understanding of the approach from concrete journeys instead of an abstract slide deck — ButterflyOS distills the “Governed Executive Transformation Blueprint” as the discussion anchor.
Gate
Project approach jointly adopted; journeys confirmed as blueprint v0.
PHASE 2 · EXPLORE

Explore, accelerated

Activity
Refine requirements, compare as-is with industry standard, make the Bluefield scope decision.
Practice evidence
Several two-month sprints; alignment via the SAP Best Practices Explorer; ~70% of company-specific adaptations rated as worth keeping; new authorization concept; nearly 900 key users involved across 9 process streams.
ButterflyOS
REI (Requirements Engineering Intelligence) refines requirements from the journeys and scores business benefit per requirement — the basis for cross-team PI planning (Program Increment planning). Configuration starts in parallel: ButterflyOS agents turn journeys, stories, and functional specs into a first system configuration, while scope items are classified against standard/add-on (Fit-to-Standard) and clean-core status is tracked as a living dashboard.
Gate
Scope baseline classified per scope item (incl. business-benefit score), rough license estimate available, cross-team PI plan adopted.
PHASE 3 · REALIZE

Realize under Frozen-Zone discipline

Activity
Build the target environment, freeze the legacy system for stable iterative tests, live process-stream governance with ownership.
Practice evidence
Multi-month build phase; Frozen Zone for roughly one and a half years, yet ~18,000 necessary adaptations; organization along 9 end-to-end process chains instead of SAP module logic; a council resolves cross-process conflicts; escalations to the board kept to a minimum.
ButterflyOS
ButterflyOS triggers configuration, development, and testing and orchestrates the existing tool landscape — SAP Cloud ALM (CALM), Signavio, and others — instead of running them in isolation. Corporate Memory keeps a complete change register of Frozen-Zone adaptations with automatic legacy/target comparison — drift becomes visible immediately instead of only in the next test cycle.
Gate
Change register current, no unexplained system deviation, orchestration via CALM/Signavio traceable.
PHASE 4 · DEPLOY

Deploy with evidence

Activity
Iterative, complete testing until big-bang-ready quality is demonstrably reached; independent review.
Practice evidence
Five full test cycles with 100% table/object validation and ~15,000 test cases each; >90% functional coverage and >90% defect-fix rate in every cycle; independent audit; cutover on a holiday weekend with no production outage.
ButterflyOS
Test-case traceability is generated and maintained directly from scope items and user journeys; coverage and defect-density dashboards per cycle replace manual consolidation — the go/no-go decision is data-based and visible in real time. With cutover, not only configuration and code move to production, but the journeys themselves — they remain the living reference there.
Gate
>90% coverage and >90% defect fix per cycle; cutover date stays fixed — only scope and risk are levers.
PHASE 5 · RUN

Run & Value Harvesting

Activity
Hypercare including the first month-end close as a second factual go-live; anchor process organization permanently; systematically harvest remaining value.
Practice evidence
Around six weeks of hypercare; the process framework is established as a lasting business-process-management organization; ~40% of total impact realized at go-live, the remaining 60% over a two- to three-year continuous-improvement phase.
ButterflyOS
Lessons learned from cutover flow structured into Corporate Memory. In business-as-usual, new requirements keep arriving, are validated against the target architecture, and where needed implemented via Joule Studio — REI and Corporate Memory stay active so remaining value is harvested systematically, not by chance.
Gate
Value-realization tracker established; permanent process governance anchored; Joule Studio–supported requirement flow for BAU active.
05 — Governance

Decide where the knowledge sits

The nine end-to-end process streams decide themselves. A council resolves conflicts between processes. The board is involved only in true exceptions — that keeps the escalation rate structurally low, not by chance.

06 — Gates & metrics

Reference values for go/no-go decisions

These values are the SmartBluefield Method target corridor for comparably complex SAP landscapes — not a guarantee. Each metric hangs on a concrete ButterflyOS artifact that produces and surfaces it continuously, instead of collecting it once in a workshop.

07 — Success factors

Readiness checklist before project start

Derived from the success factors CIOs typically name — as checkpoints before a SmartBluefield program starts.

Executive top priority is visible and held for the full runtime — not only announced at kickoff.
Internal core team plus experienced external consultants are named together before the concept phase begins.
Cutover date is fixed from the start and communicated as non-negotiable.
Process streams instead of module teams are planned organizationally, including an escalation path (council) for cross-process conflicts.
Presence balance is planned: how many sites/legal entities need on-site presence, how much runs decentralized.
Continuous-improvement phase after go-live is planned and budgeted — most of the value comes afterwards, not on go-live day.

The SmartBluefield Method from Butterfly OS

Enterprise SAP transformations rarely fail on technology — they fail on the scoping decision and on the speed at which it is made. The SmartBluefield Method combines Selective Data Transition discipline with AI-supported REI (Requirements Engineering Intelligence) from ButterflyOS: instead of months of Fit-to-Standard workshops, journeys, scope classification, license estimates, and clean-core alignment emerge as living dashboards — on the same principles that let a decades-grown SAP landscape move to S/4HANA in a manageable timeframe, without production outage, and leaner by more than 50%.

SAP Activate remains the phase framework — six additional decision rules make it program-ready.
ButterflyOS accelerates every phase continuously, but never replaces domain ownership.
Go/No-Go gates are quantified, not negotiable.
